Skip the AI hype cycle. Four use cases where small and mid-market businesses are getting concrete returns from AI right now, and one category where they are mostly still wasting money.
The AI conversation in 2026 is still loud, but the practical question for a small or mid-market business is simpler than the discourse implies. Where does AI make money or save time today, with the tools that are already in your Microsoft 365 license or available behind a $20 a month subscription?
These four use cases are where we see the most consistent returns across our client base. None of them require building a model. All of them can be running by next month.
The first use case, and the one with the highest return per hour invested, is drafting customer-facing email, proposals, and documentation. Not sending the AI’s output as-is. Drafting with it.
A salesperson who used to spend forty-five minutes writing a follow-up email after a discovery call now spends ten. A customer success manager who used to draft renewal emails one at a time now drafts a batch in twenty minutes. The output is not better than what they would have written. It is the same quality, faster.
Microsoft 365 Copilot in Outlook is the obvious starting point if you already have the license. ChatGPT and Claude both work fine for businesses that do not. The unlock is not the model. It is teaching the team to write a good prompt template once and reuse it.
The second use case is being able to ask a natural-language question and get an answer pulled from your own SharePoint, OneDrive, or Teams content. Not a search result. An actual answer, with citations.
This is what Microsoft 365 Copilot’s enterprise-search integration is genuinely good at, assuming your SharePoint information architecture is in order. (If it is not, the answers will be inconsistent, and the fix is not more AI, it is the architecture work.)
For organizations not yet on Copilot, retrieval-augmented generation against an internal index using Azure OpenAI gets to a similar place at lower cost, with more setup work upfront.
The third use case is asking AI to summarize, categorize, or pull patterns from a spreadsheet, an export, or a stack of similar documents. Tagging support tickets by topic. Categorizing inbound resumes by role. Reading through a hundred customer surveys and surfacing themes.
This is not statistical analysis. It is the rough first pass that a junior analyst would do before handing the categorized data to someone for deeper review. AI is good at this when the work is repetitive and the categories are reasonably clear, and meaningfully bad when nuance matters or when the data needs auditable reasoning.
The fourth use case lives inside your IT or development team. AI assistants for writing code, drafting PowerShell scripts, configuring Microsoft 365 policies, debugging Azure deployments. GitHub Copilot is the most established. Claude Code, Cursor, and Microsoft 365 Copilot for IT admins are all in active use.
The honest measurement is not whether the tool writes correct code on the first try. It is whether the engineer ships faster on average across a week, including the time spent reviewing and fixing AI-generated mistakes. For most engineers we work with, the answer is yes, by a meaningful margin.
The category where we see the most failed AI investment is full-automation customer service. Bots that try to handle the entire support conversation without a human in the loop. The bots that work do not look like that. They draft a response, route the ticket, suggest a knowledge base article. The human stays in the loop. The full-automation pitch is a 2027 conversation at the earliest, and probably longer for anything regulated or technical.
The pattern that works: pick one of these four, train the team that does the work on a single tool, and measure the time saved over four weeks. Skip the strategy deck. Skip the AI center of excellence. Spend the budget on a license and an hour of training. Iterate from there.
